The Defining Moment: The Straw That Stirs The Drink Of Motivational Leadership (Part One)

Decades ago, as a rifle platoon commander in the Marines, I saw leaders who could motivate troops to do extraordinary things — and leaders who couldn’t get the troops to do much at all. I wondered what was the difference between the successful and unsuccessful leaders; and if that difference be taught.

Those two questions have stayed with me throughout my civilian life as I have worked with thousands of leaders worldwide for the past 21 years.

Now, at last, I can say I’ve answered those questions. I’ve cracked the code.

The difference between successful and unsuccessful leaders is the successful ones are able to engage in deep, human, emotional relationships with the people they lead, the unsuccessful ones don’t. It’s as simple as that, yet it’s more complicated than you think.

The power of those relationships has been demonstrated since the dawn of history. In all cultures, whenever people needed to do great things, one thing had to take place: A leader had to gather those people together and speak from the heart. In other words, deep, human, emotional relationships had to be constituted for great things to be accomplished.

Look at it this way: Leaders themselves must be motivated, that’s an absolute truth. If you’re not motivated, you shouldn’t be a leader. But the burning challenges in leadership are, Can you transfer your motivation to others so they are as motivated as you? And can you translate that motivation into great results? Great leaders successfully meet those challenges.

There are three ways to transfer your motivation to others. Give them information, make sense, and make your experience their experience.

The most powerful is the latter, having your experience become their experience. One way to make this happen is with the “defining moment” technique.

This entails having the leader’s experience become the people’s experience. It can be the most effective method of all, because when the speaker’s experience becomes the audience’s experience, a deep sharing of emotions and ideas, a communing, can take place.

Generally, people learn in two ways through the intellect and through experience. In our school system, the former predominates, but it’s the latter that is most powerful in terms of inducing a deep sharing of emotions and ideas, because our experiences, which can be life’s teachings, often lead us to profound awareness and purposeful action.

Look back at your schooling. Which do you remember most, your book learning or your experiences, your interactions with teachers and students? In most cases, people say their experiences made the strongest impressions on them; they remembered them long after book knowledge had faded.

This is where the defining moment comes in. Its function is simple: to provide a communion of experience with you and the people you lead, so those people will be as motivated as you are to meet the challenges you face.

The process of developing a defining moment is simple, too: put a particular experience of yours, a defining moment, into sharp focus, and then transmit that focused experience into the hearts of the audience so they feel the experience as theirs. Out of that shared feeling they can be ardently motivated to take action for results. It’s easy, and it’s a game changer.

But if you don’t get the defining moment right, it can backfire. In fact, you could wind up having people motivated against you. So follow carefully as I show you the precise steps in developing and transmitting defining moments.

Take the first step in mastering the defining moment. Review experiences from your past. Don’t try to figure out how to use them or how they relate to developing and communicating a defining moment.

They needn’t be wrenching, shattering experiences; everyday experiences will do. They don’t need to have taken place recently; you might want to look back upon experiences from your youth. Finally, they don’t need to have taken place in an organizational context. Look at every aspect of your life. Any of your experiences, at any time, anywhere, can make a good defining moment.

Make sure, however, that it is your experience (I’ll say more about this in Part Two.) and be aware of the difference between personal and private experiences. Usually, our personal experiences are those we can share with others, and our private experiences are those we want to keep to ourselves. The dividing line between personal and private is embarrassment. If you would in any way be embarrassed talking about the experience with others don’t use it.

In Part Two, I will show you how to put together a defining moment to communicate.

Goal Setting and Goal Getting: 6 Keys to Getting What You Want

Step 1: Clarify your vision/dreams - Have you ever considered all the junk we carry around in our brains? If our brains were computers, our hard drive would be full! In the midst of this clutter, we also carry around hopes and dreams for our life. If we don’t name and narrow them, our dreams just become wishes that float around in our head, taking up space.

Here’s a few questions to guide you in clarifying your dreams:

what do you want?
when do you want it?
what will it look like when you have it?

Step 2: Set specific goals & objectives - You just have to get specific to get what you want. Let’s say you want a bigger house. I could come over with a sledge hammer, bang out a big hole in the wall, duct tape on a card board box, and you would have a bigger house. But I bet that’s not what you really meant, is it?

If you want a bigger house, how much bigger? 100 sq ft, 1,000 sq ft, or something bigger? The next question is what do I have to do in the next year to have a bigger house? Then begin to make your goal even more specific by adding objectives with such questions as; what do I need to do each quarter, each month, each week, each day, in order to get there?

Step 3: Use the power of visualization - I don’t think I’ve ever given a talk on motivation, change, or goals without using the following exercise. It’s just so powerful.

Picture yourself at home in your kitchen. Walk over to the fridge and pull out a nice big juicy lemon. Take it over to the counter and slice it in half. Feel the juice on your fingers and smell the juice in the air. Now take one half and cut off a slice. More juice, more smell. Now take that slice and cut it in half. More juice, more smell. Now bring the slice up to your nose and smell it, and then bring it to your mouth and take a bite. If you are like most folks, you are puckering up right now or at least have some extra saliva in your mouth.

Here’s the very powerful point:

there is no lemon!

You were able to cause a physical response in your body through the power of visualization. If we can do that with a lemon, then why not with our goals and dreams?

Step 4: Take all the necessary actions - Clarifying visions and dreams, setting goals and objectives and visualization are nothing more than amusing mental exercises unless and until you take action. You just have to DO something, consistently, massively and creatively to make your dreams come true.

Step 5: Respond to feedback - This one is so simple yet so over-looked. Is what you are doing working, moving toward your goals and dreams? If it is, keep doing it and perhaps do it even more. It it’s not working, be smarter than you are stubborn and find something else that does work. Keep doing until you find what works.

Step 6: Persevere - Here’s one of my favorite quotes about the power of perseverance: “In the battle between the rock and the river, the river always eventually wins. Not because it is bigger or stronger, but through the power of persistence.”

Don’t Be a Complainer

Complaining. There’s room for legitimate complaining, but if you let this deadly disease of attitude - complaining - loose, it will conquer you. Complaining can take over your life. Destroy you and leave you without anything.

Nobody wants to take along a complainer. Nobody wants to promote a complainer. Nobody wants to live with one. Nobody wants to be a partner of one. Nobody wants to have one around.

Complaining leaves you out of more opportunities than you can possibly imagine if you let it take over and grab you by the throat. If you don’t think complaining is bad ask the children of Israel of Old Testament fame. Now let me say something right here, they are typical of us all (if we had ourselves in a similar position); their story just happened to get in the Book.

The story says that the children of Israel are slaves in Egypt. God performed a series of dazzling miracles and gets them out. Now they have their freedom and are heading for the Promised Land. But… the tragedy of the story - they never got there. Reason - from day one they started to complain.

They griped about the food - they had just been delivered from slavery and they are complaining about the food?! They complained and cried and griped about the water. In the desert they HAD water to drink, but… it didn’t taste that good?! They complained about the leadership… that had just delivered them from slavery?! They complained that it was too hot, too cold, too far, too difficult, too rocky. They cried for years - forty to be exact. Finally, God said I’ve had it - trip cancelled!

The story says that they died in the desert and never reached the Promised Land - after all that trouble! I believe this story teaches two things:

1) Indulge in complaining long enough and you will get your future cancelled - future promotions, future opportunities.

2) Even God himself can only take so much complaining.

I think you get my point. Complaining is not for the winners in life. You must focus on what you can do, not what you cannot. And you must focus on the opportunities not the difficulties. When you do this you will not only inspire yourself but you will be an example for others to follow as well.

Equipment Does Matter

Have you ever been told that it’s not the equipment, but the photographer, that matters most? Undoubtedly, this would have been spouted by someone with the type of camera and lens system that most of us can only dream of.

Sure, the photographer is important as it is he (or she) that selects the subject, composes the image and ultimately fires the shutter. But all of us could improve with better equipment.

Take lenses for example. Many of us will have a mid range zoom, say 70-200mm. We may have spent a reasonable amount on it and may have been happy with the results so far.

But, if you could use a better lens, costing 3 or 4 times as much, you would see vastly improved images. They would be sharper and show increased contrast. The peripheral components of the image would be noticeably clearer with no aberration or distortion.

Anyone could see the difference.

And, that same lens would have a greater maximum aperture - perhaps as big as f2.8. This would enable pin sharp photographs to be taken at short shutter speeds in low light - say at a football or baseball match in the early evening. Movement would be frozen in an image that would have been unobtainable with our original product.

More expensive lenses and cameras feel more solid, are smoother in operation and have better handling characteristics. There is little comparison with their cheaper cousins.

Whilst professionals and serious amateurs might say it’s only the photographer that’s important, they could never live with the equipment most of us currently own.

Picking between Bankruptcy or ForeclosureOptions between Foreclosure and Bankruptcy

Many individuals need to opt between filing for insolvency or allowing their home loan lender to foreclose their home. If monthly house payments are not received on time, the financial institution can file for a foreclosure on the home. You can disrupt the house foreclosure proceedings by paying the lender as agreed. Foreclosure will be same for anyone who has not paid his or her mortgage, the mortgage holder will likely foreclose on the loan. Home loans are just like auto loans; if you do not make payments you will have it repossessed.

Bankruptcy is a legal act that is registered by someone who cannot pay his debt. If the debtor is in the process of bankruptcy then all the civil proceedings associated with the mortgage are halted. As such, a mortgage lender has to interrupt all collection actions, foreclosure among them. But, a mortgage company can ask for relief from the mandatory stay period, and if it is permitted, can go ahead with the previously mentioned process. Bankruptcy will not stop foreclosure and you must still pay back your home loan. Going into bankruptcy does not solve the root issues; it just makes the foreclosure proceedings proceed slowly.

Even though insolvency will not obstruct a foreclosure permanently, it allows an individual time to repay the past due amounts or at a minimum it does make it little less difficult to to repay a mortgage lender. the insolvency process necessitates a mortgage lender to put a hold on a foreclosure action, a home owner will have a short time to produce the cash necessary to pay back the creditor. Legal insolvency is the final option for all debtors. Eventually bankruptcy will come about when he is totally unable to satisfy their creditor’s commitments. Under insolvency, some debt will in all likelihood be dismissed but the loan on the property will remain. The home owner has to be able to repay the real estate loan within the required time as the debt is guaranteed by real assets. In addition, chapter thirteen insolvency has a schedule of fees that will be court ordered, and permits the home owner make payments on his real estate loan to get caught up on their balance.

It is not everyone qualifies for bankruptcy and unfortunately if the borrower does qualify, there will be legal fees. Possibly, it may cost the home owner more in legal fees than it does to just knuckle down and keep making mortgage payments. If you know somebody that is of the mind that filing for bankruptcy can be helpful for the problem, a bankruptcy attorney might be able to answer whatever questions. Simply put, insolvency proceedings are extremely detailed, house owner really should not try to do it on their own.

Leadership - Push vs. Pull?

At your next staff meeting consider leading your team through the following discussion.

This lesson is focused on getting people to think in terms of effective leadership. When helping a co-worker, or a customer, employees must understand their role as a leader. The exercise goes like this:

Introduction of the Exercise: (feel free to create your own similar story to support the exercise)

Like many who come from a small town, I was amazed at the number of transients who made the campus of the university I attended their local residence.

At first, the idea of having to walk past many of these individuals was a bit scary. I was not accustomed to being solicited for money or “spare change”.

However, after a few weeks of walking to class and regularly being asked for “a quarter for a cup of coffee”, the experience quickly became routine.

In fact, after a while, if I didn’t see one of the regular panhandlers for a period of time, I would wonder where he was keeping himself.

Certainly, after a brief period, the transients became a small part of my environment, part of my daily experience of college life. Over time, I got to know some of them by name, and they became familiar with who I was.

In any event, one of the most notable transients I became acquainted with was a man by the name of Uncle Ben. Uncle Ben could often be seen dragging a short rope behind him as he walked down the street.

You would think, by watching Uncle Ben, that he was delusional and under the misguided assumption that he had a dog tied to the end of the rope.

Uncle Ben would look back at the end of the rope as he walked, and say - “Come on now boy, keep up.”

Very often someone would witness this questionable behavior as Uncle Ben approached and they would ask simply, “Why are you pulling that rope?”

(At this point, give each team member a short piece of string and ask them to experiment with the “rope”. Pull it back and forth along the table. Then ask them to guess as to what Uncle Ben’s response is going to be. Then continue the story.)

Again, very often someone would witness the behavior as Uncle Ben approached, and they would ask simply, “Why are you pulling that rope?”

Uncle Ben would quickly reply, “Well have you ever tried PUSHING a rope? It doesn’t work very well!” This always made Uncle Ben holler in laughter as he kept walking past the person who fell victim to his humor.

You have to give Uncle Ben credit. Indeed, you can’t very well push a rope.

In conclusion, make this strong point to your group:

By “pulling” the rope, it will follow you anywhere. Try to “push” it, and the rope goes nowhere at all. The same can be said for the art of leadership.

Leadership is the ability to make people want to follow you. They do that when they see that you are willing to work alongside them and take a vested interest in their success.

People will follow you if they feel you know where you are taking them. If they feel you have integrity and truly care about their success.

We must each pull our co-workers with us. We must pull our customers toward us. Otherwise, we run the risk of pushing them all away.
